How to Start a Hosted Buyer Program

Start small, maximize learning, and build a reputation that compounds. The economics only work if attendees rebook.

Start small and over-deliver

Don't try to run 200 meetings in year one. The economics of hosted buyer events only work when attendees rebook. Your first show is an investment in reputation, not revenue.

  • Start small — 10 buyers maximum for your first hosted buyer event
  • Set aside $10K for hotels and massively over-deliver on hospitality
  • Assume $0 in sponsor returns at event one — you're buying referrals and reputation
  • Make them so happy they refer others without being asked

Maximize learning, not profit

Some clients will sign 3-year contracts. Others will churn. On the surface, that sounds like mixed results. But that's only true if you're measuring revenue alone. The real metric early on is learning.

Yes, the economics have to work. But in the beginning, the goal should be dollars per learning, not just dollars per seat.

When we first started Backtrack for events, we wrote down exactly what we wanted to learn:

  • How long is a typical meeting?
  • Do people scan before or after meetings?
  • Do people usually drink alcohol during meetings?

Those small details matter more than people think, and they only get refined by running show after show after show.

The factory analogy

Ford's greatest accomplishment wasn't the car — it was the factory. Most people are focused on making the car go faster: more profit, more attendees, more meetings. The more important question is whether the factory is getting better on purpose. Because when the factory improves consistently, better cars become the default.

Track everything from day one

  • Track who met who, follow-up dates, and outcomes 6 months out
  • Document what worked and what didn't after every single show
  • Build your innovation circle — reserve 5% of your audience to test new formats, tech, and ideas each show
  • The goal is to make the factory better, not just the car faster
